I was asked in an interview recently, ok there is no proper process in ur current organization, but if u were given a chance to implement a process, then how would you go about implementing and streamlining the QC process in the organization. what would be the first steps to be taken towards this end?

If I  get a chance to be a QA manager/QA lead for new QA environment,

  • First I will try to gather information about application in documents like business requirement documents, functional specification document,
  • Then I will write the test strategy document, and I will plan for test design
  • Then I will assign different modules of work to different resources
  • Then I will start writing test plan document,

Any OC work has to start with Objectives setting....what you want to achieve?

Where quality is concerned you need to identify parameters which you would like to measure, eg. no. of bugs identifed in a software in a month. The basis for this comes from Industry benchmarks/best practices and an organization's historical data.  Then you have to set threshold limits for these parameters for your organization. Next comes, defining the QC process as such i.e. give a sequence of steps to be followed in order to measure your performance on the identified parameters as against threshold values; actions to be taken in case of non-conformance (i.e. reactive); and also actions to be taken to avoid such non-conformance in future (i.e. preventive). The most critical part of QC process is documentation, right from objectives, to process, to actions, responsible persons for respective tasks, and of course, any changes to the process has to updated regularly (i.e. change control).

Summary: Objective setting; Stakeholders; What to measure; How to measure; Corrective actions; Preventive actions; Documentation & Control.

Few BASIC steps I would like to suggest:

1. Understand the Business /company vision, policies etc (if not avail, prepare it with the support of Sr. managers/upper managers properly)
2. Get sponsorship and commitment from higher management for process improvement.
3. Set/chose your initial model/standard/best practice for improvement- CMMI, ISO, ITIL etc./ set your own standard as per your organization need.
4. Review current process /standard etc. that exist in org.
5. Find Gap  by comparing with chosen standard/model/your business need.
6. Analysis the GAP
7. Prepare action plan to fill the GAP.( Set critical success factors-CSF, and set measure and metrics )
8. Use different improvement models (P-D-C-A, IDEAL etc)
9. Establish new required processes, standards (Documentation-Keep it in organization process asset library etc.)
10. Train people
11. Implement the improvement plan.
12. Remeasure/reassess your performance ( reviews/internal audits/monitoring measures/metrics etc)
13. Take Corrective and preventive action for any Non conformances.
14. Follow the above points for continuous improvement reportedly.
